How best does one decide how to go about visiting Africa for 10-12 days?

We think we've got it narrowed down to either Kenya, Tanzania, or South Africa (but we've only begun our research). Is it reasonable to think two or more of those areas can be visited in one trip? Would you feel like you limited yourself too much if you went to only one of the areas?

Guided tour, or not? If guided, does it matter if you plan for a small private tour versus joining a larger tour group?

I've got the usual Fodor's, Frommer's, and InSight travel guides for Africa on order, but it seems prudent to also get as much individual input as possible for this kind of trip. Everyone has their own nuances and particulars when travelling, so what goes into a great trip(!) for one person may not be the case for the next person.

Can a gorilla tour in Uganda or Rwanda be safely done?
